Why we built 20X

We built 20X because repetitive operational work caps growth more than demand does. Missed calls, slow first response, leads sitting in a queue, no-shows, and a maze of chatbots plus Zapier do not get fixed by hiring one more person. 20X is an AI agent platform so those workflows complete across phone, web chat, WhatsApp, SMS, and email — with humans on the edge cases.

That is the job. Everything below is how we arrived there.

The job operators actually hire for

Founders, ops leads, and support heads do not wake up wanting “an AI operating system.” They want coverage: someone — or something — that answers when the team cannot, follows up before the lead goes cold, and finishes the boring steps that currently live in five tabs.

The language we kept hearing was concrete:

  • “We miss calls after 6pm.”
  • “First response is hours, not minutes.”
  • “Unqualified leads sit in the CRM until someone feels like it.”
  • “We have three internal tools and a Zapier maze.”
  • “I cannot hire another SDR just to keep up.”

Those are Jobs to Be Done. People hire a product to get a job done. The job here is not “deploy a model.” The job is scale operational coverage without scaling headcount linearly.

That is why 20X solutions are named after workflows — customer support, lead qualification, appointment booking — not after model brands.

What we watched fail

Chatbots that only answer

A chatbot is useful when the question is already in a help centre article. It is not useful when the customer needs a refund checked, a slot booked, or a lead scored and routed. The contrast we use on the product is intentional: a chatbot answers questions. A 20X agent completes work.

Teams that bought a widget, trained it on FAQs, and hoped volume would drop were not wrong to try. They were solving the wrong layer of the problem. The ticket still needed a tool call, a CRM update, or a human with context.

Point-tool stacks and the Zapier maze

The other pattern was worse: a helpdesk bot, an IVR, a dialer, a booking tool, and a pile of automations holding them together. Each piece worked in a demo. Together they created:

  • Fragile integrations
  • No single audit trail
  • Engineers babysitting connectors
  • Ops teams who could not change a prompt without a ticket

That stack is familiar because we spent years wiring it for clients at Setoo. It is also why “add one more automation tool” is the wrong pull. Operators needed a control plane — agents, knowledge, tools, campaigns, and escalation in one workspace.

Hiring one more person

Hiring works. It also increases cost, management, training, and inconsistency. For high-volume, rule-stable work — order status, appointment reminders, first-pass qualification — another full-time seat is often the most expensive way to buy another eight hours of coverage.

20X is not “replace your team.” It is let agents handle the first stretch of routine work so humans handle judgement, exceptions, and relationships. If a workflow needs a lawyer or a clinician to decide, it should stay with a human. If it is the same five steps two hundred times a day, it should not.

Inversion: what would guarantee failure

Ask the opposite question. What would make an AI operations product fail on purpose?

  • Invent answers when the knowledge base does not have them
  • Hide behind “autonomous” with no transfer, ticket, or approval path
  • Ship another chatbot and call it an agent
  • Lock the team to one model they cannot change
  • Price by seats so idle coverage still costs money
  • Make non-technical operators wait on engineers for every change
  • Promise 100% automation on workflows that legally need a human

We built the product to avoid that list. Approved knowledge, configurable fallbacks, human-in-the-loop gates, model choice per agent, usage-based pricing, and a no-code path are not features for a slide. They are the failure modes we refused to ship.

That is also why we will not publish unverified “20×” customer metrics as facts. If a number is not in a proof ledger with a source, it does not belong in this article.

What we built instead

20X is a no-code AI agent platform for business operations, built and operated by Setoo. Teams describe a workflow, connect tools, add approved knowledge, set guardrails, test, and deploy across channels.

The core loop is deliberately boring:

  1. Describe the business workflow in plain language
  2. Configure the agent
  3. Connect tools and integrations
  4. Add approved knowledge
  5. Define guardrails and escalation
  6. Test in a simulator
  7. Deploy on phone, chat, WhatsApp, SMS, and/or email
  8. Monitor runs
  9. Review exceptions
  10. Improve from real traffic

Same agent, same knowledge, same business context — not a different bot per channel.

If you want the category definition in one pass, read What is 20X? The AI workforce for modern businesses. If you want to put a number on one workflow before you talk to anyone, use the free AI business tools — ROI, voice cost, speed-to-lead, no-shows, a discovery quiz, and a Human Work Tax diagnostic. No account required.

We also run real operations, not just landing pages. The Thrifti case study is the public example of a resale marketplace running listings, fulfilment questions, and customer conversations on 20X.

Who this is not for

Inversion applies to buyers too. 20X is a weak fit if you only need a website FAQ widget, if you require SOC 2 Type II certification today (we are SOC 2-ready, not certified), or if the workflow is fully autonomous legal or medical decision-making. Low-volume work where automation economics never pay back should stay manual.

Saying no is part of building the right product. A tool that claims to be for everyone is for no one.

How to start without another six-month programme

Pick the workflow that already hurts: after-hours calls, slow lead response, no-shows, or the ticket type your team copies and pastes. Run one calculator or the automation opportunity quiz. Then either start free or book a 30-minute strategy call.

Small commitment first. That is how operators actually adopt a new system — not with a 40-page RFP.

If you are not technical, you do not need to become technical. Describe the job. The agent writes the plan. You approve tools, knowledge, and when a human should take over.

What we are still trying to solve

We are not done. Telephony edge cases, migration anxiety, and “will this embarrass us in front of a customer?” are real. Guardrails, audit logs, RBAC, and escalation exist because those fears are rational.

The problem we are trying to solve does not change with the next model release: too much operational work still depends on a person being free at the exact moment the work arrives. 20X exists so that moment can be handled by an agent that already knows the workflow — and so a human is still there when the workflow is not enough.

That is why we built it.

FAQ

Why did Setoo build 20X instead of another chatbot?

Chatbots answer questions. The work that was burning teams was completing workflows — looking up a record, booking a slot, sending a reminder, routing a lead. 20X is built so agents can do that work across phone, chat, WhatsApp, SMS, and email.

What problems is 20X trying to solve first?

Missed calls, slow first response, unqualified leads sitting in queues, no-shows, repetitive support, and tool sprawl. Those are the jobs operators hire an agent to take off their plate.

Is 20X only for large support teams?

No. A single founder can run 20X as the receptionist, follow-up caller, and support desk they cannot hire yet. Operations, support, and sales teams in companies from one person to mid-market use it to add coverage without adding headcount in lockstep.

How should a team start if they are not technical?

Pick one high-volume workflow, describe it in plain language, and either start free or book a strategy call. Optional Setoo consulting exists for production deployments that need telephony, integrations, and testing.
